QNAP Drive Marked as Error: How to Recover

A QTS disk flagged with error status is not always a dead drive. Here is how to read the signs and rebuild safely without losing data.

The red LED on the front of a QNAP is a special kind of stomach drop. I remember the first time I saw one on a client's TS-464, blinking away next to three calm green lights, with QTS cheerfully reporting Storage & Snapshots > Disk 3 > Error in angry red text.

The instinct is to yank the drive out and slam a new one in. Resist that instinct for ten minutes.

A drive marked as error in QTS is a status flag, not always a death certificate. Sometimes the disk is genuinely failing. Sometimes it dropped off the SATA bus for a second because of a loose backplane connection, a bad cable, or a firmware hiccup. The recovery path is very different depending on which one you are dealing with, so the whole game here is figuring out the truth before you touch anything.

First, stop and read what QTS is actually telling you

Open Storage & Snapshots and click into the disk that is flagged. QTS uses a few different words that people lump together, and they mean different things.

  • Warning usually means SMART attributes crossed a threshold but the disk is still online and usable.
  • Error means the disk hit read/write failures or dropped out of the pool, and QTS has degraded or ejected it.
  • Abnormal or Unknown often points at a connection or controller problem rather than the platters themselves.

Write down the exact wording and the disk slot number. You will need it in a minute, and it is easy to grab the wrong bay when you are stressed.

Step 1: Check your backup before anything else

I know, I know. But a drive error is exactly the moment you find out whether your 3-2-1 backup was real or aspirational.

If you have a recent copy of the important stuff somewhere off the NAS, you can experiment freely. If you do not, and the pool is still mounted and readable, copy your critical folders off right now before you run scans or rebuilds. A rebuild puts heavy sustained load on every remaining disk, and that is precisely when a second marginal drive gives up.

Step 2: Read the SMART data for the flagged disk

Back in Storage & Snapshots, click the disk and open Disk Health > SMART Information. You are hunting for a handful of attributes that actually predict failure. Backblaze's long-running work on which SMART stats predict failure backs this up: a small set of values does most of the predicting.

Reallocated Sectors Count (5) Physical bad sectors remapped. A few is fine, a rising count is bad.
Current Pending Sector (197) Sectors waiting to be remapped. Anything above 0 needs watching.
Uncorrectable Sector Count (198) Sectors the drive could not read or fix. The worst sign here.
Reported Uncorrect / CRC Errors (199) Often a cable or backplane issue, not the disk itself.

If attribute 199 is climbing but 5, 197, and 198 are all zero, that is a strong hint the drive is fine and your cable or backplane is the villain. That is genuinely good news.

Step 3: Try a SMART test and a bad block scan

If SMART looks borderline rather than catastrophic, run the tests QTS gives you. Select the disk, then choose SMART Test and run a Complete test. On a 4TB drive this takes a few hours, so start it and walk away.

You can also run a Bad Blocks Scan from the same menu. If it completes clean and SMART passes, you may be looking at a transient error rather than a dying disk. In that case, the fix can be as simple as reseating the drive.

Step 4: Reseat the drive and check the physical connection

Power matters here. On most consumer QNAP units you can hot-swap, but if you are not certain, shut the unit down cleanly from Control Panel > System > Power first.

Pull the flagged tray, and look at the SATA contacts on both the drive and the backplane. I have fixed more "failed" drives with a can of compressed air and a firm reseat than I would like to admit. Push the tray back in until it clicks, wait 30 seconds, and refresh the disk view.

If the drive comes back healthy and the pool shows as normal, you got lucky. Watch it for a week and check SMART again before you trust it fully.

Step 5: Rebuild the pool if the drive is genuinely dead

If SMART shows real reallocated or uncorrectable sectors, replace the disk. Do not reuse a drive that failed those tests, even if it seems to work again.

Here is the safe rebuild sequence for a redundant pool such as RAID 1, RAID 5, or RAID 6.

  1. Buy a replacement of the same capacity or larger. Same model is ideal but not required.
  2. With the array degraded, remove the failed tray and fit the new drive.
  3. Go to Storage & Snapshots > Storage > the affected pool > Manage > Replace, or QTS may auto-detect the new disk and offer to rebuild.
  4. Confirm the rebuild and leave the NAS alone. A rebuild on an 8TB RAID 5 pool can run 8 to 20 hours depending on how full it is.

When there is no redundancy: RAID 0, JBOD, or a single disk

This is the hard conversation. If the errored drive was in a RAID 0 stripe, a JBOD span, or a single-disk static volume, there is no parity to rebuild from. A truly failed disk means the data on it is gone from the array.

Your options narrow to two. Restore from backup, or, if the data is irreplaceable, power the NAS down and consider a professional data recovery service. Every extra hour a dying drive spins can make recovery harder and more expensive, so decide quickly.

This is also the moment most people finally add redundancy. If you rebuild the storage anyway, moving from single-disk to RAID 1 or RAID 5 turns the next drive error from a disaster into a Tuesday.

A quick word on QTS updates and false alarms

Not every error flag is hardware. I have seen QTS firmware bugs, particularly around a couple of QTS 5.x point releases, throw phantom warnings on perfectly healthy WD Red and Seagate IronWolf drives.

Before you spend money, check whether QNAP has published a firmware note about your model, and make sure QTS is on the current stable release. Then clear the state with a rescan. If four drives suddenly flag on the same day, suspect software long before you suspect four simultaneous hardware deaths.

Where this usually lands

Most drive-error calls I get end in one of three places. A reseated cable and a clean rescan, a single-disk swap and an uneventful overnight rebuild, or a hard lesson about backups that the person never has to learn twice.

The one thing that separates a scary evening from a genuine data-loss event is the order of operations. Read the status, confirm the backup, check SMART, then act. Do it in that order and a red light on your QNAP becomes a task instead of a catastrophe.

Can I still access my files while a QNAP drive shows an error?

Usually yes, if the drive is in a redundant RAID such as RAID 1, 5, or 6. The pool runs in degraded mode and stays readable and writable while one disk is down. Copy your important data off immediately, because a second failure during this window means data loss.

How do I know if the drive is really failing or just disconnected?

Check the SMART attributes in Storage & Snapshots. Rising Reallocated Sectors (5), Pending Sectors (197), or Uncorrectable Sectors (198) point to a genuinely failing disk. If only CRC errors (199) are climbing while those stay at zero, suspect a loose cable or backplane instead.

Should I reboot my QNAP when a drive is marked as error?

Avoid repeated reboots, especially on a degraded RAID 5 or 6 pool. Rebooting can stress marginal drives and sometimes causes a second one to drop out. One clean reboot to clear a cached state is fine, but do not power cycle it over and over.

How long does a QNAP RAID rebuild take?

It depends on drive size and how full the pool is. A RAID 5 pool with 8TB drives commonly takes 8 to 20 hours. Keep the NAS lightly loaded during the rebuild so the surviving disks are not stressed.

Can I use a different brand or size drive for the replacement?

Yes. The replacement must be the same capacity or larger. A different brand or model is fine, though matching the existing drives helps with consistent performance. Any extra capacity beyond the original will not be usable in that pool without expanding it.
